A hold keeps a piece for a customer until its date. Check expired holds every morning and put the piece back out.

A ten-minute tour for every associate. Read it once; the checklists at the end are the rhythm of the shop.
What lives where
Styles: one row per style: season, vendor, cost, full price, the price it sells at today, markdown stage, when it hit the floor, units sold, units on hand and sell-through.
Sizes and stock: each style in each size and colour, with what came in, what is left and where it is (floor, back stock, window, online only).
Sales: every sale, hold and special order, with the size, what it sold at, the channel and the associate.
Seasonal buys: what you ordered from each vendor for each season, with the delivery window and cancel date.
Returns and exchanges: every return asked for, and what you did.
Customers: sizes, style notes, birthday month, and whether she is happy to get texts.
Vendors: brands and local designers, with terms and the designer's share on consignment.
A day on the floor
Open: check Holds expired or late to ship. Expired holds go back on the rail after a text to the customer.
Every sale is a row in Sales: style, size, what it sold at. Take one off On hand for that size.
A customer wants something set aside: add a sale as On hold with a date two days out.
A size you do not have: a Special order, if the vendor still has it.
Online orders: To ship, then Mark complete when the label is on.
Close: a quick look at Last one or sold out. Move a last size from back stock to the floor.
Who does what
Owner and buyer: seasonal buys, markdown decisions, vendor relationships.
Store manager: holds, returns, stock moves, the weekly sell-through review.
Stylist and associates: sales, customer cards, texts to regulars when their pieces arrive.

Every morning: expired holds; online orders to ship
Every Monday: sell-through by style; sizes that are down to the last one
Every two weeks: markdown review
Every month: consignment payouts; buys shipping next month
Making it yours
Replace the sample vendors and styles with your own, then add a size row for each size and colour you receive. Delete the sample sales once yours are in. Customer sizes and phone numbers are private: use them only to serve that customer.

You buy fall in the spring and spring in the fall. The calendar below keeps the money and the deliveries in step.
The year at a glance
Setting the budget
Start from last year's sales for the season, in cost. Add what you expect to grow, take off what was left at the end of the season, and that is what you can spend. Hold back about 15 percent for reorders of what sells. A boutique that spends the whole budget at market has no money for the style that sells out in week two.
Placing a buy
After the appointment, add a row to Seasonal buys as Planned: vendor, season, the styles, units and cost.
When you sign the order, set it to Placed and fill in the delivery window: Ships from and Cancel if not shipped by. The cancel date is your protection: if it has not shipped by then, you may cancel it.
When the vendor confirms, set Confirmed.
Add each style to Styles as Coming soon, with cost and full price.
When boxes arrive
Count against the packing list before you sign for it. Note shortages in the buy's notes and email the rep the same day.
Add a size row for each size and colour, with Units received and On hand.
Set the style to Active and fill in Hit the floor. Sell-through counts from that date.
Set the buy to Delivered with today's date, or Partly delivered if some is still to come.
The cancel date
Check Past cancel date every Monday. A delivery that is late for a season is worth less every week it is late: winter coats in January sell at markdown. If it has not shipped, call the rep. Cancel or ask for a discount in writing, and note the answer.
Reading the season afterwards
At the end of each season, sort Styles by sell-through. Styles over 70 percent at full price: buy deeper next year. Styles under 40 percent: buy fewer sizes, or none. Look at sizes too: if the M sells out and the L sits, change the size split on the next buy.
A markdown is not a failure. It turns slow stock into money for the styles that sell. Do it on a schedule, not on a feeling.
The schedule
Weeks on the floor count from Hit the floor. Sell-through comes from the sales: units sold against units sold plus on hand.
Every other Monday
Open Styles, grouped by markdown stage.
For each style at full price, look at the weeks on the floor and the sell-through. Anything past the line moves down one stage.
Change Markdown stage and Selling at now, re-tag it, and move it to the markdown rail.
Check the margin at today's price. If a markdown would sell below cost, ask the vendor for markdown money or a return before you cut further.
Before a markdown, tell the regulars
VIPs get a text the day before a markdown with the pieces in their sizes. Use Customers: sizes and style notes tell you who wants what. They buy first and remember that you thought of them.
What never goes on markdown
Core pieces you reorder every season (scarves, the crossbody bag), unless discontinued.
Consignment pieces, unless the designer agrees in writing.
Anything that arrived in the last four weeks.
Final sale
Final sale means no returns or exchanges. Say it at the till and print it on the receipt. When a customer asks to return a final-sale piece, log the request, explain kindly, and set it to Declined. A piece with a real flaw is the exception: take it back.
End of season
What is left at final sale after two weeks goes to a sample sale, an outlet event, or back to the vendor if your terms allow. Do not carry it into the next season: it takes rail space from new stock.
Local designers make the shop feel like nowhere else. Consignment lets you carry them without buying stock up front. Clear terms keep the relationship good.
How consignment works here
The designer brings pieces; you do not pay for them until they sell.
When a piece sells, the designer gets their share of the sale price (60 percent here) and the shop keeps the rest. The share is on the vendor row.
Pieces stay 90 days. Unsold pieces are returned or swapped for new work.
The designer sets the price with you. No markdowns without their written yes.
Taking pieces in
Count the pieces with the designer and both sign the intake list: style, colour, quantity, price.
Add each style to Styles with the designer as vendor and cost at zero (you have not paid for it).
Add a size row for each piece, with units received.
Tag each piece with a consignment tag so associates ring it up as Consignment.
Monthly payouts
On the first of the month, filter Sales to Sold at: Consignment for last month.
Total them by designer. Their share is that total times their percentage.
Send a short statement: pieces sold, sale prices, their share.
Pay within 10 days.
Every 90 days
Walk the consignment rail with the designer. Pieces that have not sold go back, or swap for new work. Share what sold and what did not, and what customers said; designers value it more than the payout.
Trunk shows
Questions designers ask
When do I get paid? Within 10 days of the month's end, for everything sold that month.
What if a piece is damaged in the shop? The shop pays the designer's share as if it had sold.
Can I see my sales? Yes: send them the monthly statement, and a quick note whenever a piece sells out.
A designer's trunk show brings their following into your shop. Set a date, text your customers who love handmade pieces (their style notes say so), and log every sale as channel Trunk show so you can see what the evening was worth.
